Startup HR: Planning vs Doing

Startup HR is something that I have talked about a bit before. Today I will answer a question from a reader who works for HR in a startup company.

The question

Good Morning,

I have been reading your blogs and your Slideshares and it has been easy reading for me and is helping me along my way. I just started working for a start up tech company in Portland Oregon in May. The CFO was basically doing all HR work until now. I am now THE HR department. I am new and I have never had a role in HR before. I was wondering if there was a way to guide me in implementing HR stuff over the next year. What I should be doing in this next month, three months, six months, and so forth.

The answer

First of all, have you seen the guide to building an HR department?

I think that will be incredibly valuable for you. It’s really tough to say what you should be doing at specific date-based milestones, because there’s no telling what the business will look like at each of those 6, 12, 18 month marks.

The big picture is understanding what sort of HR needs the business and staff have at each stage of the game and planning ahead to make sure you can hit those targets when the appropriate time comes. For instance, at some point you’ll need to start thinking about performance reviews for staff or maybe you’ll have to find a good applicant tracking system if you guys are hiring. Knowing some of those items on the horizon is how you show the best value for the business. Especially when you’re doing startup HR for a technology company, it’s important to keep those overall business needs in mind, because they can change rapidly.

63% of Organizations Have No HR Strategy In Place

Study Shows HR Doesn’t Do Strategy (Shocker)

The other day I was reading some data (be still my heart!) and ran across something that didn’t initially surprise me. However, the more I think about it the more I am puzzled that this is still an ongoing issue. I reported on some other data  a while back that ties in pretty closely with this topic.

HR strategy chartSometimes you have to stop and wonder where common sense has gone. Companies are expecting more from their HR team than ever before, but according to data gathered by XpertHR, companies are increasing the number of employees relative to the number of HR professionals.

This leads to a number of trickle-down effects, but the major one is forcing those human resources employees into a more administrative function. There's no hands-on, friendly interaction. There's no face-to-face discussion of what the company has to offer to you as an individual. Read more about the HR to employee ratio.

So, in short, the more employees you have relative to HR pros, the more transactional the HR team has to be. Now let’s take a peek at the latest and greatest on HR strategy:

Only a little over one in three respondents (36.5 percent) say that their organization has a documented HR strategy.

Where such a strategy exists, nearly three in four (73 percent) say it was developed as an integral part of the overall organizational strategy, while just 18 percent say it was developed as a follow-up exercise once the overall organizational strategy was adopted. Just under one in ten (8.4 percent) said that their HR strategy was developed independently of the overall organizational strategy, suggesting a potential disconnect from, or lack of integration with, the organization. Approximately 63% of organizations have no HR strategy in place. That just astounds me. The business world needs HR pros to provide business-minded, strategic leadership, but the profession as a whole can’t seem to get its act together and take charge of setting its own path.

I think the conversation around branding an HR department is applicable here. No matter what you say, your actions will always betray your true motives. Don’t just talk about being a strategic partner–live it.

Differentiation is Critical for Long Term Success

The bottom line? You should explore the possibility of differentiating your offerings where you can. I’ve long said that as technology and globalization make the world smaller, the gap between competing companies shrinks. The best way, therefore, to stand out from the crowd is through excellence in HR service delivery. World class HR helps organizations deliver world class service.

Differentiate your HR practices from other organizations. Customize your offerings to the degree you can.

But beware the trap of trying to be all things to all people. below you’ll see some excellent advice on how to know when to accept or reject an opportunity to customize your HR service delivery.

The argument for and against customization

Here’s a snippet from my friend Kris Dunn on how customization can be used to improve your HR service delivery based on lessons learned in a software development environment.

The bottom line is that customization causes complexity. The same logic holds true for your HR shop.  If you’re good, you’ve got a set way of doing things, and if you do it the same way often enough, it’s going to work pretty well.  But you’ll have requests from your client group often to do it different ways.  It’s hard to say no, but you should say no when you can.  Complexity eats away at your ability to deliver in an efficient way.

You know when customization for your HR client group really makes sense?  The same time that it makes sense for a software company.  When the work that you’ll do to customize creates features that can be rolled out to more than one person/client.

Say yes to custom work that results in your HR practice being deeper and capable of delivering more.  Make sure you approach it like a product manager, to make it replicable.

Run away from other custom work if you can.  But the take above means that if you run away every time custom work is requested, you’re probably transactional – not strategic. Source: The HR Capitalist

Forget HR Strategy: Get in the Trenches

This isn’t a call to completely forego the HR strategy that undergirds your long term success. However, it is a reminder that some of the things you’ll have to do to ultimately be successful include more than just making plans, developing schedules, and keeping to those guidelines. Sometimes you might actually have to jump in and help. Step away from the flowchart, roll up your sleeves, and get into the thick of things.

A vivid example

In college, I had an HR professor who spent years in the medical industry working as an HR manager. He had great stories, but one he told has stuck with me over the years. One day there was an accident and several people were brought into the hospital at once, overwhelming the staff. He happened to be walking by and saw the chaos, then he realized there was a puddle of blood in the floor from one of the injured patients. Continue reading

Preventing Conflict in the Workplace

If asked, many HR professionals would say that preventing conflict in the workplace is one of their key job duties. However, I’d like to step back from that well-known requirement and re-examine the need for civility at all costs. Let’s kick off with a quote:

It means caring a lot about not offending someone. Let’s be clear, to be civil is good. Civil behavior is a useful part of a healthy team. However, it can’t be the defining characteristic of the team. Great performance means tough conversations, which is why candor should always trump civility. Candor refers to interactions defined by honest, frank and, forthright exchanges. No sugar-coating, just professional and somewhat blunt conversation. Credit: Lynda.com

Recently I was evaluating some training for some of our supervisors, and I ran across this comment. I think within the realm of human resources management, this type of thinking is more critical than almost any other area of the business. Think about it: we’re supposed to facilitate civility in the workplace. We’re supposed to help eliminate friction, prevent hurt feelings, and ensure a sense of “peace in the family.”

Preventing conflict in the workplace? That’s our job

In fact, if you’re an in-the-trenches HR kind of person, you probably thought of an ongoing situation where you’re trying to facilitate civility as you read that last paragraph. It’s just what we do, right?

But maybe we shouldn’t?

Recently I wrote about the relationship between the Chief Executive Officer of an organization and the key HR leader. The thing that CEOs want most out of HR? Candor.

Not only do CEOs want to share candidly with HR without fear of the information being used against them; they also want HR to speak candidly with them about problems and opportunities. The relationship is too critical to allow it to be hampered by the desire to pursue civility at all costs.

The next time you’re looking at a situation that requires you to choose between being open and honest (and possibly causing conflict at work) or trying to smooth things over to prevent any negative response, make sure you are not diminishing the message so much that it loses all value.

76% of CEOs Value Relationship with HR

I was reading a white paper recently that touched on the role between HR and the CEO, and it was something I have experienced personally and never took the time to put into words. This relationship is highly strategic, as I write about in this post on HR being the CEO’s trusted advisor. There are a few key roles that the head of HR plays when it comes to the CEO, and I have listed a few below. But first, a quote:

75% of CEOs say their relationship with the head of HR is close and trustful and 76% hail it as one of their most valued.

Most valued. Wow. That’s both an opportunity and responsibility that many HR professionals should not take lightly.

Informal coach

In terms of feedback, HR takes on the role of informal executive coach to the CEO. They will provide input on things that might not be at the forefront of the CEO’s thoughts and help them to get their message across in a way that is “comfortable” for the parties involved.

“Safe” performance improvement feedback

In cases where critical feedback might be necessary, the HR person might have to provide “safe” performance feedback to the executive. In this context, “safe” means direct, private, and confidential. The advice is provided directly to the CEO, it’s in a private location, and the feedback is confidential and will not be repeated.

Personal touch

The one that I’ve seen more of is what my friend likes to call “the office spouse.” I liken it to my relationship with my wife in that when we go somewhere, I look at her helplessly and say, “Who is that guy’s wife again?” and “What did you say happened to their son?” She has those minor details all memorized. Same relationship at work: the CEO expects the HR professional to have the staff information on a personal level close at hand, among other things. In addition, HR acts as a representative of the staff. The CEO can also ask (this ties back in with the two points above) how staff will receive/comprehend an announcement about upcoming changes, whether good or bad.

The relationship between the executive leadership and HR is an interesting one with many facets. I think this is an area for HR to be strategic to a certain extent. The relationship is a very personal one, and just like any friendship there can’t be more taking than giving; however, it can be an excellent way to facilitate necessary discussions in a safe way.

Driving Innovation with Event Planning

Event planning? Really? I thought HR was supposed to give up the “party planner” role in the move to strategic partner… Well, let’s hear what the indubitable Sue Meisinger has to say about that:

Open Communication Spurs Innovation

Meisinger then pointed to employee social events as an opportunity to tear down boundaries that many HR professionals seem to miss. She asked the audience to raise their hand if they resented the fact that their organization expected them to organize social events, such as holiday parties and corporate picnics. Dozens of hands shot up in the audience.

“Excuse me while I go on a rant here. You're looking at this from the wrong perspective, and you shouldn't resent this opportunity and instead embrace it,” she said. “You need to look at these employee events as strategic opportunities to open communication channels.”

In social settings, people talk and get to know each other, and HR's role should be to help encourage that interaction and promote the culture where people talk to people, she added.

“Is it more likely that someone from accounting will return a call or consider a suggestion from someone in publications that they barely know, or is it likely that they will listen and pay attention to someone whom they remember meeting and sharing a good time?” Meisinger asked. “HR's role is to ensure clarity and the organization's efforts to develop and maintain a culture that encourages and celebrates innovation.” Source: SHRM

Bringing it home

I am the events team lead at work. To be totally honest, I’m not very good at the details part of the event planning. It’s just not an area that I am strong in.

However, I do put effort into determining what events support the culture we want to develop and how to use the events as a way to link diverse groups of employees. There is no substitute for the conversations and camaraderie that develop as a result of the events we have for our staff.

Another element is seeing our senior leaders participating in these events alongside our staff. That opportunity to interact on a personal level increases the trust in our leadership.

So, say what you will, but I’m going to keep putting the effort into developing events that our staff enjoy, because that is one of the things that makes our culture what it is. What are your thoughts on the topic?
